2-6 Volt Batteries In Series Instead Of 1-12 Volt (Update!! )
As a fellow Md fisherman I ran a boat for years exactly how you described. 3 12 volt motors two on the transom and one on the bow. I ran mine on 4 6volt batteries. It is rather complicated but I hooked two togeter in series to make 2 large 12 volt batteries then hooked the big 12 volt batteries together in parrell to make on large 12 volt battery. I had all 3 motors running off of the one large battery pack. It would run like this all day long and could be charged with 1 12 volt charger. It took a long time to charge but it did work. Glad it worked out for you.

Adding Batteries To Gain More Life
If the batteries are hooked up in parrell which they would be you could charge both with one charger it will take a while but it will charge them. I use to charge 4 six volt batteries with on 12 volt charger all the time never had issues. The batteries were hooked together in series to form 12 volt batteries then the 12 volt batteries were hooked together in parrell to make one big 12 volt battery. I charged the entire thing with one 10amp charger.

Adding Batteries To Gain More Life
Your best bet if it is an electric only lake would be to go and buy 4 6volt batteries they will last all day and then some. I have used this kind of setup for my previous boat and ran 3 minn kota motors and fish finders all day with no issues.

24V Help
If you want to do this use 6volt batteries. They will have more capacity and will run longer.

Custom Rod Building
Check Cabelas they have complete kits. You may want to checkout some books on rod building. Not to hard to do but there are some tricks to it. Good Luck, Tom D.

Minn Kota??
Should be straight forward the switch inside is labeled for wire color cant screw that up. One bolt holding the head unit on it may take some doing to get it back in because of the wires in the shaft. There should be 6 screws holding the top together. Make certain the switch and control rod are all seated before you tighten it all back up. Tom D.

Trolling Motor T-Bar Replacement
No problem glad it worked out for you.

Trolling Motor T-Bar Replacement
Ok easy fix there is one pin you will need to remove. This pin should comeout fairly easy. It is located in the button used to move the tbar. The pin is narled on one end to hold it in place, you will need to try tapping it out in each direction to find out what end. Once it is out take the lever and tbar out of the bracket. The tbar only fits through the top hole in the lever. You will know what I am talking about when you get it out of the bracket. I did this at the shop today the whole process took less then 5 minutes. This was my first time removing and installing this part. Good Luck, TomD.

call the shop and ask them. Send them a picture of the damage they should be able to help. And the weld will be a better fix then the jb weld.

Rod Storage Ideas??
don't do it you will break more rods than you will want to replace. If you fish longer rods you will break tips off on the vertical mounts.

Cutting a TM shaft
Search for a schematic on line. Dtake the motor apart. Cut the shaft, shorten the wires then reassemble. Not to hard to do with an older motor. May be more of a problem if it has a built in transducer, otherwise not too hard to do, Just don't cut the wires when you cut the shaft, just rotate and cut don't go staright thru the shaft. Good Luck, Tom
